Arcway had a working prototype held together by spreadsheets and Slack threads. Warehouse operators were managing routes, inventory, and shift handoffs across three different tools. The founding team had the data layer figured out — they needed someone to make it usable.
We embedded with their engineering team for 12 weeks under our PXL Lab model: research, design, build, and ship a production-ready UI for their core workflow engine — plus a component library their team could extend after we left.

Shadow the operators
Week one was spent in warehouses, not Figma. We shadowed shift managers, watched handoff meetings, and mapped every workaround. The insight: operators think in zones, not routes — the entire nav model needed to change.

Design system first
We built a 140-component design system in Figma with 1:1 Storybook parity before touching any feature screens. This meant engineers could start building while we were still designing — no handoff bottleneck.

Real-time dashboards
The hero feature: a live warehouse map powered by D3.js showing zone status, worker locations, and throughput in real time. Shift managers went from refreshing a spreadsheet every 15 minutes to watching operations live.

Zone-based navigation replacing the old route-first model. Drag-and-drop task assignment, real-time status indicators, and keyboard shortcuts for power users.

Live warehouse map
D3.js-powered real-time floor plan with zone heatmaps, worker dots, and throughput sparklines. Replaces the 15-minute spreadsheet refresh with a live operational view.
DESIGN SYSTEM
140 components in Figma + Storybook
Token-based design system with 1:1 Figma-to-code parity. Dark and light themes. Accessible to WCAG AA. Documented so Arcway’s own team could extend it after handoff.
RESEARCH
Operator interviews & testing
14 operator interviews, 3 rounds of usability testing across shift managers and floor workers. Every major decision validated with real users before engineering started.
